Let me guess what happened:
ChatGPT went viral. Your board freaked out. Legal got involved. HR drafted a policy. IT sent an email with a PDF attachment titled "AI Usage Policy v1.2 FINAL (3).pdf"
Subject line: "IMPORTANT: New Company Policy on AI Tool Usage"
Nobody read it.
And you know it.
How do I know? Because I've read your policy. It's the same one everyone has:
"Employees may use AI tools for work-related tasks provided they do not upload confidential information, customer data, or proprietary code. All AI usage must comply with existing security policies. Violations may result in disciplinary action. Questions should be directed to IT."
Cool. Very legal. Very thorough. Totally useless.
Why Your Policy Doesn't Work
1. Nobody Read It
Be honest: did YOU read your company's last policy email?
Your employees get 100+ emails a day. They're drowning. They skim subject lines. They archive anything from IT that doesn't directly threaten their job.
Your AI policy has a 5% read rate. Maybe.
And of the 5% who opened it, how many actually read past the first paragraph?
Sending a PDF is not the same as training people.
2. It's Too Vague
What does "confidential information" mean?
Is customer NAME confidential? What about their job title? Their company name if it's already public?
Is revenue confidential? What about a revenue RANGE? What about saying "we're doing well" vs "we grew 40% last quarter"?
Your policy says "don't upload proprietary code." Okay, but what about:
- Pseudocode?
- Code snippets from Stack Overflow?
- API documentation for a public API?
- Database schema without actual data?
Vague policies create ambiguity. Ambiguity creates paralysis or recklessness. People either don't use AI at all (losing productivity) or use it without thinking (creating risk).
3. It Doesn't Explain WHY
Your policy says "don't upload customer data."
But WHY? Because:
- It might train OpenAI's models?
- It violates GDPR?
- It could leak to competitors?
- It's against our customer agreements?
- All of the above?
If people don't understand WHY the rule exists, they won't follow it when it's inconvenient.
And using AI is ALWAYS more convenient than not using it. That's the whole point.
4. There's No Enforcement
Your policy says "violations may result in disciplinary action."
Translation: "We have no idea how to enforce this, so we're just going to hope nobody does anything stupid."
Questions:
- How do you know if someone violates the policy?
- Are you monitoring ChatGPT usage? (No.)
- Do you have DLP tools that flag AI uploads? (No.)
- Has anyone ever actually been disciplined for AI misuse? (Also no.)
Policies without enforcement are suggestions. And suggestions don't work when there's money/time on the line.
5. It Ignores Reality
Here's what's actually happening in your company right now:
- Marketing is using ChatGPT to write blog posts and social copy
- Sales is using it to draft proposals and emails
- Engineering is using it to debug code and write documentation
- Customer support is using it to handle overflow tickets
- Finance is using it to analyze spreadsheets
- HR is using it to write job descriptions
And NONE of them are following your policy to the letter. Because the policy doesn't account for how work actually happens.
Your policy says "consult with IT before using AI for sensitive tasks."
Cool. IT's response time is 3 days. The task needs to be done by end-of-day.

What Actually Works
Alright, enough complaining. Here's what you should do instead:
1. Train People (For Real)
Not "send a PDF." Not "watch this 20-minute video."
Actual training. In-person or live virtual. With examples. With practice. With Q&A.
2 hours. That's it. Two hours to teach your team:
- How AI actually works (high level)
- What's safe vs dangerous to upload
- Real examples of things that went wrong
- Specific prompts for common tasks
- Who to ask when you're unsure
Training retention: 80%+
PDF retention: ~5%
Do the math.
2. Make It Specific
Don't say "don't upload confidential information."
Say:
? NEVER upload to ChatGPT:
- Customer names, emails, phone numbers, or addresses
- Employee SSNs, salaries, or performance data
- Revenue numbers or financial forecasts
- Source code from our proprietary repos
- API keys, passwords, or database credentials
- Anything under NDA or marked "confidential"
? Generally safe for ChatGPT:
- Generic marketing copy ("write a blog post about email deliverability")
- Code snippets that don't reveal business logic
- Anonymized customer scenarios ("how should we respond to an angry customer")
- Public information (rewriting press releases, summarizing articles)
Specific = actionable. Vague = ignored.
3. Explain the "Why"
Don't just say "don't do this." Explain what happens if they do.
Example:
"Don't upload customer data to ChatGPT. Here's why: if you paste a customer's email and order details, that information can be used to train OpenAI's models. That means it could potentially appear in someone else's ChatGPT response. This violates GDPR, breaks our customer privacy agreements, and could result in lawsuits. We've seen this happen at other companies. It's not theoretical."
Now people GET it. They're not just following a rule because legal said so. They understand the actual risk.
4. Create Real Consequences (Or Real Monitoring)
You have two options:
Option A: Enforce the policy
- Implement DLP tools that flag uploads to AI sites
- Audit AI usage quarterly
- Actually discipline people who violate the policy
Option B: Make it so easy to follow that enforcement isn't needed
- Provide ChatGPT Enterprise (data doesn't train models)
- Create pre-approved prompts for common tasks
- Make the secure option the default option
Option B is better. But either way, you can't just hope people follow the rules.
5. Make It Practical
Your policy needs to account for how work actually happens.
Don't say "consult IT before using AI." That's a 3-day delay nobody will accept.
Say:
- "Use the #ai-questions Slack channel for quick approvals (response within 2 hours)"
- "If you're unsure, anonymize the data and ask AI anyway"
- "These 10 use cases are pre-approved [list]"
Make compliance easier than non-compliance. That's the only way it works.
The Real Problem
Here's the uncomfortable truth:
Your AI policy isn't worthless because it's poorly written. It's worthless because you're treating AI like a compliance problem instead of a business capability.
You're approaching this like:
"AI is risky. We need to control it. Draft a policy. Send it out. Done."
But the reality is:
"AI is inevitable. Our people are already using it. We need to teach them how to use it safely and effectively. Then measure and iterate."
Policies don't change behavior. Training and culture change behavior.
What Good Companies Do
Companies that get this right don't just send PDFs. They:
1. Train Everyone
Not just "compliance training." Practical training.

- Here are the security boundaries
- Here are examples of good and bad usage
- Here's who to ask if you're unsure
Make AI usage a core competency, not a policy violation waiting to happen.
2. Provide Approved Tools
If you don't want people using consumer ChatGPT, give them ChatGPT Enterprise.
If you don't want them uploading data, provide a secure alternative.
Don't just say "no." Provide a better "yes."
3. Create a Feedback Loop
Ask people how they're using AI. What's working? What's confusing? Where do they need help?
Update your guidance based on real usage, not legal department paranoia.
4. Measure What Matters
Don't measure "policy compliance."
Measure:
- How many people are using AI tools?
- What are they using them for?
- Are there security incidents?
- Is productivity improving?
- Are people asking questions when unsure?
The goal isn't compliance. The goal is safe, effective AI usage at scale.

Option 1: Keep doing what you're doing
- Send PDFs nobody reads
- Hope for the best
- Wait for an incident
- React with panic and new policies
- Repeat
Option 2: Actually solve the problem
- Train your team (2 hours, seriously)
- Provide approved tools
- Create specific, practical guidelines
- Measure and iterate
- Build a culture of safe AI usage
